First-time fix is a measure of preparation, not of technician skill. Most failures trace back to a decision made before anyone travelled: the wrong fault assumed, the wrong skill set assigned, the wrong part ordered or no part ordered at all. Agree the definition first
First-time fix rates are rarely comparable between organisations because the definition varies: some exclude planned follow-ups, some exclude parts-ordered jobs, some count any visit where the customer was satisfied. Write your definition down, apply it consistently, and accept that the number may drop when you do.
The four common causes of a repeat visit
In most operations the reasons cluster tightly.
- The fault was different from the one described at intake
- The technician had the wrong skill set or certification for the asset
- The required part was not on the van and was not ordered in advance
- Access, isolation or site conditions prevented the work from starting
All four are information problems
None of the four is discovered on site by accident — each is knowable beforehand if someone can see the asset and its surroundings. That is why visual evidence at intake moves the rate: it converts assumptions into observations before the schedule is fixed.
What to capture to protect the fix
The capture sequence should be designed backwards from the decisions it has to support.
- Nameplate, model and serial number — determines the correct part
- Error code and indicator state — narrows the fault
- The component in question, plus a wider context shot
- Access route, isolation points and working conditions
- Sound or movement where the symptom is not visual
Carry the evidence through to the technician
Triage is wasted if the technician arrives knowing only what the scheduler typed. The reviewed case — clips, photos, identification and the diagnosis — should be attached to the job so the technician can watch it before travelling and confirm the plan on arrival.
Close the loop from the field
The same mechanism works in the other direction. When a technician records the completed work, the parts fitted and the readings taken, the next visit to that asset starts from evidence rather than memory, and recurring faults become visible across a fleet.
Measuring the improvement
Compare like with like: the same request types, the same season, the same customer mix. Track the repeat-visit reasons above separately, because an improvement in parts availability and an improvement in fault identification call for different next steps. Publish the result internally even when it is modest — a small, measured gain is more persuasive than a claimed transformation.
